Investors

Invest in how Indian cities get their drinking water.

Water2door is a production-ready marketplace for drinking-water delivery, built for India. Two apps on one platform, a real money layer and compliance — built and tested before the first rupee of marketing.

Both open an e-mail to support@water2door.com until a booking link and the deck link are added.

Why now

A large, everyday market that is still offline.

  • US$3.6 bn1

    India’s packaged drinking-water market in 2025, projected to reach US$6.5 bn by 2032 (8.8% a year).

  • 15%2

of urban Indian households use bottled water as their main source of drinking water (2022–23).

  • 24 bn3

UPI payments in September 2026 alone. Paying a small, frequent bill on the phone is already normal.

  • Rules

GST rules for e-commerce operators (TCS under s.52) and the DPDP Act 2023 favour suppliers who sell through compliant software over cash and paper.

Problem

Jar delivery is fragmented, cash-heavy and invisible.

Small local suppliers deliver 20 L jars in every city, mostly booked by phone and paid in cash, with no tracking, no record of jars and deposits, and no GST paper trail.

  • Ordered by phone call

Jars are ordered by calling or messaging the supplier — and missed when nobody picks up.

  • No idea when it will come

No ETA and no tracking. You wait at home, or the jar waits at the gate.

  • Cash at the door

Most jars are paid in cash, so nothing is recorded and refunds are awkward.

  • Deposits that disappear

Deposits are paid and jars change hands, but nobody keeps an accurate count.

  • No GST invoice

Offices and shops need proper tax invoices. Small suppliers rarely issue them.

  • Quality on trust

Licences and lab reports exist, but customers almost never get to see them.

Solution

One marketplace, two apps, one ledger.

Customers order from verified local suppliers and follow the delivery live. Suppliers run their shop, fleet and money in one app. Behind the scenes, Water2door runs operations, finance and compliance on the same platform.

  • Customer app

Order in seconds. Track it to the door.

iOS and Android · for homes, offices and housing societies

  • Partner app

Run the whole water shop from one phone.

One app for supplier owners, staff and drivers

  • Behind the scenes

Water2door runs supplier verification and KYC review, payments, refunds and reconciliation, weekly settlements and payouts, GST documents, TCS and TDS.

Comparison

Why Water2door wins against how it is done today.

Today, drinking water is bought by calling or messaging a local supplier, from quick-commerce apps that sell bottled water, or from suppliers who run billing software on their own. Categories, not named products — and no invented numbers.

  • Built for 20 L returnable jars

Deposits, jars held and empties returned are part of every order — not an afterthought.

  • Made for recurring deliveries

Subscriptions generate orders every night, so water arrives without anyone remembering to ask.

  • Local suppliers, not dark stores

The shops that already deliver in your area, verified and brought online — they keep their customers.

  • Live tracking, for small fleets too

From a bicycle to a truck, every delivery is tracked on the road route with an ETA.

  • GST and settlements handled

Invoices, TCS and TDS, a ledger for every rupee and a weekly payout — done for the supplier.

  • Works for a one-phone shop

An owner who also drives runs the whole business from one phone, in English or हिन्दी.

Revenue model

Commission and fees on every order.

Water2door does not buy or sell water. It earns a commission on goods and platform fees on each order; subscriptions and business accounts make that volume recurring. Rates are dated settings, changed only with two-person approval, and will be set at launch.

  • Commission on each order

A percentage of the goods’ value, set per supplier and invoiced to the supplier with GST. It is deducted on the weekly settlement.

  • Platform fees

A platform fee and a small-order fee to customers, on Water2door’s own GST invoice; surge fees in busy zones.

  • Subscriptions

Recurring deliveries — daily, alternate days or chosen weekdays — generated every night. Predictable volume for every supplier.

  • Business accounts

Offices, housing societies, shops and institutions order on credit and pay one monthly GST statement.

Unit economics — the mechanics

How a rupee flows.

The mechanics as built, without invented margins: what the customer pays, where each part goes, and when the supplier is paid.

  1. The customer pays

Goods (GST included), any fees, a refundable jar deposit and an optional tip — by UPI, card, wallet, on account or in cash.

  2. Every part is posted

Each component lands in a double-entry ledger with its tax treatment, from dated finance settings.

  3. Deductions are computed

Commission and GST on it, TCS (GST s.52), TDS (Income-tax s.194-O), refunds the supplier bears, and cash its drivers already hold.

  4. A hold window passes

Lines become payable after delivery plus a hold window (48 h by default), or when an open issue is resolved.

  5. The weekly settlement

A statement per supplier, approved by a second person on the finance team, then a payout to the supplier’s validated bank account.

Go-to-market Plan

City by city, neighbourhood by neighbourhood.

Water2door is built for India’s cities. We start small and dense, where delivery is fast and suppliers know their streets — then repeat the playbook.

  1. Phase 1 · plan

A first city, neighbourhood by neighbourhood

Start where the first verified suppliers already deliver. Onboard suppliers in person (KYC, catalogue, fleet); bring their existing customers onto the app, then add local campaigns and referrals.

  2. Phase 2 · plan

    Density

More neighbourhoods and suppliers in the first cities; business accounts for offices, housing societies and shops; subscriptions for predictable volume.

  3. Phase 3 · plan

    More Indian cities

Repeat the playbook city by city: zones and suppliers as configuration, GST registration in each new state, local-language support.

Why invest

Six reasons to talk to us.

  • Built, not a slide

The customer app, the partner app and the platform behind them are built and tested end to end — about 1,780 API end-to-end tests, load tests and a security review against OWASP ASVS and MASVS.

  • Everyday, repeat demand

Drinking water is bought every few days. Subscriptions and business accounts turn that into planned, recurring orders.

  • Asset-light marketplace

Suppliers own the water, the vehicles and the staff. Water2door owns the customer experience, the software and the money flow.

  • Compliance as a moat

GST documents, TCS and TDS, reconciliation, privacy and audit are built in. That is hard to copy for informal players and valuable to suppliers.

  • A new city is configuration

Zones, suppliers, time zones and fees are data. The multi-city checklist is documented: tax registration per state, routing data, languages.

  • Room to grow on the same rails

WhatsApp ordering, water tankers for societies, a supplier web dashboard and loyalty all build on modules that already exist.
